Research into which business processes deliver the highest ROI when replaced by autonomous agents — ranked by timescale and risk.
This appendix is a research companion to the handbook’s main argument: that the shift from SaaS-as-tool to SaaS-as-operator is already underway. The question is not whether autonomous agents will reshape business operations — it is which processes they will reshape first, and where the ROI is clearest.
The SaaS Incumbents Are Not Standing Still
Before mapping where agents win, it is worth naming what the incumbents are doing — because it shapes the competitive context for any BOS implementation.

The Moat Analysis: Where SaaS Incumbents Cannot Follow Fast
The SaaS incumbents have distribution. But they have three structural disadvantages in the agentic transition:

The disruption is not that agents make businesses more efficient. The disruption is that they change what humans are for — from process executors to advantage builders.
The Distribution Moat: Why Incumbents Survive
The research also explains why Salesforce, SAP, and Microsoft will not disappear when autonomous agents proliferate.
Distribution is a moat in itself. Customer relationships, institutional knowledge, integration depth, and switching costs are organizational capital in the McKinsey sense — built over years, not replaceable by a better process.
The implication: agentic AI will reshape the labor content of existing systems long before it reshapes which system runs your business. Incumbents will add control planes and charge token-based operator fees. The enterprise will continue on familiar rails — but with fewer humans operating them.
The scenario where a new, native-agentic platform displaces an incumbent is most plausible where the switching cost is low: new organizations, new markets, underserved verticals, and businesses where no incumbent has yet built deep roots.
